How long a course really takes
Advertised duration describes the content. Actual duration describes the learner. The two differ by a factor most course pages would rather not print.
A course is advertised as six weeks at four hours a week: twenty-four hours. The instructor arrived at that number by adding up video runtime and estimating the exercises.
The learner's experience is different. They spend twenty minutes each session re-orienting, they get stuck twice for an hour, the environment setup that was supposed to take ten minutes takes an evening, and two weeks pass in which nothing happens at all. Elapsed time to completion: nineteen weeks.

The four gaps
- Setup. Installing, configuring, getting access. Instructors have it working already and consistently underestimate this.
- Re-orientation. Every session after a gap begins with remembering where you were. Fifteen to twenty minutes, every time, and it scales with how long the gap was.
- Getting stuck. Not in the estimate at all, and it is where a large share of real time goes. Also where the learning happens, so it is not waste.
- Elapsed calendar time. The weeks in which the course simply does not get touched. This dominates everything else.
Effort hours: how long the work takes. Elapsed weeks: how long it takes to get through. Learners plan with the first and live the second, and courses advertise only the first.
Measure it instead of estimating it
The instructor's estimate is systematically low for a specific reason: they have already solved every problem in the course. Their walkthrough is a demonstration by someone who cannot get stuck.

The way to get a real number is to watch someone from the target audience do it, or to ask a first cohort to record their time per module. The result is usually between two and three times the estimate, and the multiplier is fairly consistent within a given course, which makes it useful for future planning.
Publish the honest number
The commercial instinct is to advertise the low figure, because a smaller commitment sells better. This is a short trade: it buys sign-ups and produces the mismatch that causes abandonment in week three, followed by refund requests and poor reviews.
An honest range — 'most people take eight to twelve weeks, at four to six hours a week' — sells to fewer people and finishes far more of them. For anything sold on outcomes or reputation, that is the better business.
Report elapsed weeks internally
Even where you advertise effort hours, track elapsed weeks to completion for your own purposes. It is the figure that tells you where the course is actually stalling.
A module with normal effort hours but a long elapsed time is a module people are avoiding, which is different information from a module that simply takes a long time, and it calls for a different fix.
Design against the elapsed-time problem
Since elapsed time is dominated by gaps rather than by work, the interventions that shorten it are the ones that reduce gaps: deadlines, cohort rhythm, short units that fit into whatever time a learner actually has, and a low restart cost after an absence.
Making the material shorter helps too, but less than instructors expect. A course that is half as long but still has no deadlines still takes months.
